Brand teardown · Indian D2C luggage

First for “eco.”
Missing for everything else.

uppercase has become the brand AI assistants recommend first for sustainable luggage. This audit looks at why it loses the much bigger "best suitcase" and "best backpack" searches, and how it could fix that.

uppercase Holidaze Vacation Blues hard-shell trolley in cobalt and white print with mustard zip

Ask ChatGPT for the best sustainable luggage brand in India and uppercase comes first. Ask it which suitcase to buy for under ₹6,000 and it comes third, after Safari and American Tourister. Ask Perplexity the same question and it isn't mentioned. The brand has prestige, a famous ambassador and a strong niche. What it lacks is enough visible proof that customers like its bags.

Situation

uppercase made ₹83 Cr in FY25 (+34%) from recycled-material luggage, backed by Bumrah, Fashion Week shows and 25 brand stores. It leads the "sustainable luggage" niche in Google and in every AI assistant I tested.

Complication

Growth is getting more expensive. It earns ₹3.6 of revenue per ₹1 of advertising, against Mokobara's ₹5.0, and losses doubled to ₹35 Cr. Brand search interest is about 1/20th of Mokobara's, and "uppercase" is a common word (capital letters), so its brand searches get diluted. All 29 live Meta ads lead with a discount. AI tools leave it out of category answers, and when shoppers ask about the brand, the warranty is listed as a weakness.

Resolution

Reposition from "made from bottles" to "built to last 2,000 days": durability is the main benefit, and recycled material is the reason to believe it. Back that up with reviews, open warranty data, AI-answer presence and owned channels. Move about ₹5 Cr of the ₹23 Cr budget from discount-led acquisition into proof and retention. My model suggests about ₹9–10 Cr of extra revenue at the same spend.

The brand

Built on recycled plastic and Fashion Week runways

uppercase is run by Acefour Accessories and was founded by Sudip Ghose, who previously worked at VIP Industries. It makes hard-shell trolleys from recycled polycarbonate and backpacks, duffels and messengers from recycled PET. The products carry GRS (Global Recycled Standard) certification. It prices itself as mass-premium, above Safari and Aristocrat and below Samsonite.

The marketing so far has focused on prestige. It signed Jasprit Bumrah in 2022, and he later bought a stake. It was the first Indian luggage brand to show at New York and Paris Fashion Weeks. Its Vortex backpack won a Red Dot award, and in 2026 it partnered with fashion label Virgio. Investors include Accel, Sixth Sense and Volrado, and the company is valued at about ₹534 Cr.

Why the economics matter. Losses doubled to ₹35 Cr in FY25. Break-even has moved back to FY27–28, and the latest round was raised at a flat valuation. Marketing now has to make growth cheaper as well as faster.

Market & competition

Mid-sized, in a crowded segment, buying its growth

Indian luggage is a ₹30,000–35,000 Cr opportunity, and only about 20% of it is organised. Incumbents VIP and Safari (₹1,772 Cr revenue in FY25) dominate general trade and the value end. The growth is in the design-led D2C segment: Mokobara at the premium end, and Nasher Miles, Assembly and uppercase in the middle.

Within that cohort, uppercase is the smallest of the funded players. It's also the least efficient at turning ad spend into revenue, and it has the weakest pull: few people search for it by name compared with how much it sells. Most of its revenue appears to be pushed through stores, discounts and paid media rather than pulled by people looking for the brand.

"Pull" versus "push". Google search interest per ₹100 Cr of revenue is a rough measure of brand pull, meaning how many people look for the brand without being prompted. Mokobara scores about 28. uppercase scores about 3.6. Even allowing for the brand-name problem in Part 3, the gap is about 8x.

Mokobara peaks in its sale weeks (index 100 in early July and 99 in early Oct). uppercase stays between 0 and 6 all year, with no visible lift from the Fashion Week shows or the Diwali sale.

SWOT

Strengths

  • The only GRS-certified mass-premium brand
  • #1 in AI answers for the sustainability niche
  • Bumrah as ambassador and investor
  • Fashion Week and Red Dot credibility
  • Its own factory in Nashik
  • Agent-ready Shopify setup

Weaknesses

  • ₹3.6 revenue per ₹1 of ads, below Mokobara
  • Brand name is a common word, which dilutes search
  • Always on discount
  • Few reviews; Reddit warranty complaints
  • No email or WhatsApp program

Opportunities

  • The 60% of buyers who shop in stores, not yet captured as contacts
  • Category questions in AI answers
  • Corporate gifting and printed luggage
  • Quick commerce for backpacks
  • Export, starting with the Middle East

Threats

  • Mokobara scaling 2x a year
  • Incumbents launching eco ranges
  • Discounting pressure across the market
  • Tighter funding: a flat round and break-even pushed back

Search demand

The brand shares its name with capital letters

Type "uppercase" into Google in India and 8 of the top 10 suggestions are about capital letters: "uppercase letter", "uppercase to lowercase", "uppercase letter meaning in hindi". Only "uppercase bags" and "uppercase trolley bag" refer to the brand. So the name starts at a disadvantage for brand search, autocomplete and AI entity recognition.

The brand-specific suggestions show what shoppers want to know. When people add a word to the name, they're checking whether to trust it (review, warranty claim, reddit, is it a good brand) or comparing it (vs American Tourister, or Safari, or Nasher Miles). Shoppers compare uppercase with the reliable mid-market brands, not with Mokobara. In shoppers' minds it competes on value, not on style.

Sustainability is a small search market in India. Google's suggestions for "sustainable luggage" are UK and Australian queries. In India, the high-volume suggestions are about price: "best trolley bag under 1500", "under 2000", "best laptop backpack under 1000". uppercase leads a niche with little demand and is missing where the volume is.

Answer-engine optimisation

I asked the AIs which bag to buy

A growing share of shoppers now ask an AI assistant which bag to buy instead of searching Google. On 28 October I put the same questions to ChatGPT, Perplexity, Gemini and Google's AI Overview. I was logged out, with web search on, and asked the way a shopper would.

The results split into two groups. On sustainability questions, uppercase is the default answer. On generic questions, where shoppers mention budget and use rather than materials, it ranks low or doesn't appear. The brand's position in the store, mass-premium and design-led, isn't coming through to these tools.

The technical setup is fine. uppercase.co.in already has an llms.txt file, lets GPTBot and ChatGPT-User crawl, has a sitemap for AI agents, and runs a live Universal Commerce Protocol endpoint, so AI agents can complete a purchase. Few Indian D2C brands are this far along. The gap is in content and reputation, not crawlability.

What ChatGPT tells a shopper about the brand, word for word
The warranty is listed as a conThe brand's most generous promise appears under "cons", because the public evidence about it comes from complaint threads.

Why this answer matters

In a longer version of the same question, ChatGPT called after-sales support the biggest red flag in the customer reports I found and linked to Reddit. The brand offers a 2,000-day warranty, longer than most competitors. AI tools repeat whatever the public web says most clearly, and right now the clearest public evidence is a few complaint threads.

This can be fixed. Publishing claims data, getting more reviews and replying to complaints in public would give these tools better evidence to use. That's recommendation 2 below.

  2. 2A plain catalogue photo. A trolley on grey, with no person, no setting and nothing to show why it's better. Compare it with the NomadX photo above.
  3. 3Every variant says the same thing. The creative tests swap the product but never the message.

Google is closer to right

Google's Ads Transparency Center lists about 300 ads pointing to uppercase.co.in from two verified Acefour accounts. Most are Shopping and image ads, which suits a big catalogue, with 92 search text ads and 26 YouTube videos.

The brand has a Bumrah film, a Tested by Nature film and Fashion Week footage, but only 26 video ads. That material isn't being used. I also found an unrelated education portal advertising to the same domain, which should be checked for brand-term bidding or affiliate misuse. The site loads Snapchat and LinkedIn pixels as well, so retargeting is running on both.

Meta creative mix compared with competitors (share of live ads)
uppercase (29 ads)Mokobara (sample of 25 of ~100)Nasher Miles (sample of 29 of ~39)

Meta Ad Library, India, active ads, 28 Oct 2026. A "creator ad" is a branded-content ad shown as "[creator] with [brand]". Nasher Miles also runs location ads for individual stores (e.g. Ahmedabad), a retail-to-digital tactic uppercase doesn't use despite having 25 brand stores.

What this shows. Both competitors spend most of their ad budget telling a product story through video and creators, and use discounts for sale weeks. uppercase does the opposite. All its ads lead with a discount, and none use video creators or creator ads. That's a likely reason Meta returns ₹3.6 per ₹1 for uppercase against ₹5.0 for Mokobara. Discount-led ads also teach shoppers to wait for the next sale.

What I would test first. Split the account 50/50 into proof-led creatives (warranty, Red Dot, "74 lakh bottles", Bumrah, durability tests) and discount-led creatives for 4 weeks. Measure cost per purchase, average order value and the share of sales at full price. It wins if CPA is within +10% and AOV rises by 8% or more (test T1 below).

  3. 3A click-to-chat button is the only WhatsApp touchpoint on the site.

SEO: good structure, a few basic gaps

  • There are 726 product URLs and 103 blog posts, and SEO agency 1702 Digital has been on board since Jan 2025. The structured data covers organisation, product, breadcrumb, article and video.
  • The homepage <h1> is empty, and product pages have no rating markup, so Google can't show review stars.
  • No FAQ markup on guides, which is the format AI answers quote most easily.
  • Some posts are off-topic, such as "Best places to visit in summer". Product-led posts like "Waterproof vs water-resistant backpacks" are the kind to write more of.
  • There's a typo on the homepage: "lost in a crowd oe where no one is watching".

Instagram followers, D2C luggage brands

Public profile data, 28 Oct 2026. Posts: uppercase 393, Nasher Miles 1,884, Mokobara 137 (Mokobara archives old posts).

Creators. uppercase works with creators in short campaign bursts: Bumrah, then travel and fashion creators such as Sejal Kumar, Radhika Seth and Aakriti Rana (quoted on the homepage), creator trips to Georgia and Abu Dhabi, and a Sunburn sponsorship. There's no sign of an ongoing creator program with affiliate codes.

Email. I checked the site's code for 14 common Indian email and CRM tools, including Klaviyo, MoEngage, WebEngage, CleverTap and Netcore. None of them loads. There's a basic Shopify newsletter form with no visible reason to sign up.

WhatsApp. The site has a wa.me click-to-chat button and nothing else: no Interakt, WATI, Gallabox, LimeChat or BiteSpeed. GoKwik, the checkout provider, may be sending cart-recovery messages behind the scenes. Even so, the 60% of customers who buy in stores leave no contact details.

I graded email and WhatsApp from what loads on the website. Tools that run behind the scenes wouldn't show up in that check, so these grades should be confirmed with the uppercase team.

Performance

Growth is getting more expensive

FY24 vs FY25, ₹ crore
FY24FY25

RoC filings via Entrackr. The FY24 marketing figure is worked back from the reported 44% increase.

Revenue rose 34%, marketing spend rose 44% and total costs rose 45%. Each new rupee of revenue cost more to win than the one before.

The online 40% includes uppercase.co.in, Amazon, Flipkart, Myntra and Zepto. Spending 28% of revenue on marketing is high for a business that makes most of its sales offline. That's why turning store buyers into WhatsApp contacts is one of the cheapest ways to grow here.

My recommendations

Eight moves, starting with proof

The strategic shift: from "made from bottles" to "built to last"
TodayProposed
Core promiseEco-friendly bags made from recycled plasticDesign you can trust for 2,000 days. Recycled materials make it last.
Who it's forConscious travellers (a small niche)Mid-market families and commuters choosing between AmTour, Safari and Nasher Miles
Reasons to believeGRS certification, bottle counts2,000-day warranty with public claims data, Red Dot, Tested by Nature, verified reviews, Bumrah
Main competitorImplied: Mokobara (premium style)American Tourister and Safari (reliability at a mid price)
Role of discountsThe main message in every adLimited to sale events, and never the opening line

Why this shift: durability is the main purchase criterion in AI answers and autocomplete ("is it good", "review", "warranty claim"), while sustainability gets little search volume in India. The proposal keeps uppercase's sustainability claim but presents it as the reason the bags last.

These are ranked by impact relative to cost. The first three all build public evidence that customers like the bags. That one fix affects the weak ads, the AI answers and the product pages at the same time. The three mock-ups are my concepts, not anything uppercase is running.

1

Collect reviews automatically, online and in stores

Every bag sold should lead to a review request, wherever it was bought.

  • Send a WhatsApp message 14 days after delivery asking for stars and a photo, with ₹200 off the next order.
  • Put a QR code on every hang-tag so store buyers can leave reviews too.
  • Add rating markup so review stars show in Google results.
5,000 reviews in 6 monthsEffort: low

Concept · WhatsApp review flow

2

Publish warranty performance openly

The 2,000-day warranty is the brand's strongest promise, but it's the first thing AI tools criticise. Show the numbers in public.

  • Build a public warranty page with average turnaround and claims resolved this month.
  • Let customers register and claim on WhatsApp.
  • Reply to complaint threads on Reddit.
  • Pitch a "10,000 bags repaired" story to the press.

3

Run AEO as a monthly program

Use the lead in "sustainable" to win the broader categories.

  • Get onto the affiliate and listicle sites that AI answers draw from (pakkapick, kritireviews, flickonclick) through product samples and affiliate deals.
  • Build comparison pages such as "uppercase vs Safari" and "best office backpack under ₹3,000", with FAQ markup.
  • Create Wikipedia and Wikidata entries for the brand.
  • Test the same 50 questions across five AI tools every month.

4

Make most Meta ads about proof, not price

Keep the sale ads, but aim for about 60% of ads showing evidence and 40% showing offers. Lead with specific claims: 74 lakh bottles recycled, Red Dot 2026, 2,000-day warranty, Bumrah carrying the bag. Turn Tested by Nature into a customer video series (drop tests, monsoon tests) and run creator-led ads, with Reels as the main format.

Make WhatsApp the main owned channel

Set up a WhatsApp Business provider with the product catalogue, abandoned-cart and COD-confirmation messages, order tracking, warranty registration and reminders before peak travel. Put "register your warranty" QR codes in all 25+ stores, and later the 100 planned, so store customers become reachable too.

6

Time emails to when people travel

People buy luggage before trips. Use a welcome series split into student, office and traveller. Follow up with care tips after purchase, reminders before Diwali, summer and wedding season, a note on each warranty anniversary, and a corporate-gifting series for B2B buyers.

Email + WhatsApp = 20% of D2C revenueEffort: low
7

Run creators all year, not in bursts

Keep a roster of 50–100 micro-creators (10K to 100K followers) covering travel, office, college and parenting, paid through affiliate codes. Add a college-ambassador program for backpacks. Use Bumrah for content around the IPL and India series, not only big TV ads.

Instagram 41K → 150KEffort: medium
8

Fix the basic SEO gaps

Fill in the homepage H1 and fix the "oe" typo. Add FAQ markup to guides and prune off-topic travel posts. Build pages around price and use ("cabin trolley under ₹4,000", "laptop backpack for women") so they match how people search.

The business case

Opportunity model: extra annual revenue at flat ₹23 Cr spend (move the sliders)
Applied to online revenue (~₹33 Cr). Published studies of review widgets typically report 5–20% lifts.
Proof-led ads let sale depth shrink. Assumes volume stays flat, which is optimistic.
As a share of online revenue. Indian D2C brands with mature retention programs often report 15–25%.
Applied to offline revenue (~₹50 Cr). Assumes 15% of registered buyers make a repeat or referral purchase within a year.
₹9.5 Crextra annual revenue, +11% on FY25
4.0xrevenue per ₹1 of ads (now 3.6x)
40%of the efficiency gap with Mokobara (5.0x) closed

This is an illustrative model based on public FY25 figures (₹83 Cr revenue, 40% online). It's meant for sizing the opportunity, not as a forecast. I'd recalibrate it with real conversion rate, repeat rate and discount data in the first 30 days.

Budget reallocation of the ₹23 Cr: estimated current split vs proposed

The current split is my estimate from what's visible (ad library volumes, the Bumrah, IPL and Fashion Week activity, the absence of CRM tools). uppercase doesn't disclose it. The proposed split moves about ₹5.3 Cr (23 points) from discount-led paid social, search and brand events into creators, retention, reviews, AEO and store-to-digital capture. Total spend stays the same.

MethodHow this audit was done

AI tools used

  • ChatGPT (logged out, web search): niche, category and brand questions
  • Perplexity: niche, trolley and office-backpack questions
  • Gemini (Flash-Lite): category and sustainability questions
  • Google AI Overview: two live searches, India region
  • Claude: research plan, web searches, website code audit, browsing every source, analysis and design
  • Copilot: needed a sign-in, so not tested

Checked first-hand

  • Meta Ad Library for uppercase, Mokobara and Nasher Miles, plus Google Ads Transparency Center
  • Google Trends (India, 12 months, weekly) and Google autocomplete (India)
  • uppercase.co.in: page code, structured data, robots.txt, llms.txt, sitemaps, and a check for 14 marketing tools
  • Public Instagram profiles of uppercase, Mokobara and Nasher Miles
  • Product photos are uppercase's own, from its website

Risks to this plan

  • Less discounting could cut volume. I'd reduce discounts gradually and only on products with strong reviews (T1 guards this).
  • A transparent warranty page shows bad numbers too. If claim turnaround is poor, fix operations before publishing anything.
  • Repositioning could weaken the eco credentials. Keep sustainability as the proof point, not the headline.
  • AI answers are unstable. Track 50 questions monthly, and judge trends over a quarter, not week by week.
  • The model may be optimistic. The levers overlap and could double-count. Calibrate it with real data before committing budget.

Data I'd ask for on day one

  • GA4 and Shopify: conversion rate by product page, AOV, discount depth, new vs returning revenue
  • Meta and Google: CPA and ROAS by creative theme, last 6 months
  • Warranty: claim volume, turnaround time, return and defect rates by SKU
  • Retail: sales by store, store traffic, and whether customer phone numbers are captured at billing
  • Marketplaces: Amazon, Myntra and Flipkart ratings and review text, for complaint themes
  • Actual marketing spend split (to replace my estimate)

All data was collected on 28 Oct 2026. Ad counts change daily, and AI answers vary between runs. Sources disagree on the online/offline split (60/40 vs 50/50); this audit uses the company's own 60/40 figure.
